The Alternative Product Development Stack: AI Workflows Replacing PRDs in 2026

Kristina Ochkina··2 min read

In short: Since early 2026, product teams are rethinking development workflows to cut time to market. The shift is not just speed -- it is depth. Visualization at every step of the product discovery cycle kills misunderstanding before it compounds. And the classical PRD is becoming non-relevant: a detailed prototype with a .md requirements file is now readable by both developers and AI agents.

In my sessions with CEOs, founders, and product leaders, I keep seeing the same pattern: companies are rethinking their workflows to cut time to market.

There is no single right way to do it. But visualization during the discovery phase consistently saves an enormous amount of hours.

Product Discovery Cycle: Prototype, Validate, Refine, Repeat

Here is the AI-assisted product development workflow that works in my experience:

  1. Prototype the idea from a clearly written .md file -- visual artifact (1-3 hours, tools: Claude Code, Lovable, AI Studio)
  2. Proof of concept -- visual artifact (3-8 hours per feature, tools: Cursor, VS Code, Figma MCP)
  3. Market validation: user research, internal testing, pros and cons -- visual artifact
  4. Updated vision -- visual artifact

Repeat each step until you get green signals to move forward.

AI makes these cycles dramatically shorter. But the real shift is not speed -- it is depth.

When product people build the proof of concept themselves, they start thinking through nuances that usually surface during development, when the cost of a mistake is 10x higher.

Product Delivery Cycle: Start Development Without a PRD

I am still learning on the AI-development side. Hope to share more soon.

But one thing is already clear: the classical PRD is becoming non-relevant.

No lengthy documentation. No endless back-and-forth. Just a detailed, thoughtfully created prototype with evals and requirements in a .md file -- readable by both developers and AI agents.

Why Visualization Kills Misunderstanding Before It Compounds

This workflow speeds up teamwork not because of AI magic, but because from step one you are visualizing your ideas.

Visualization at every step of the product discovery process kills misunderstanding before it compounds.

I believe in 6-12 months this process will evolve again.

At the same time, I still see teams prototyping in Figma for days and writing classical PRDs. Small improvements can already bring real speed and quality gains.
